Pizza Retro Retrospective
What is this activity?
This fun retrospective format is all about pizza! It helps your team reflect on the last sprint in a light and engaging way. Each column represents a different “pizza topping” choice, like what to keep, add, remove, or change. As your team adds cards to each column, they’re building the perfect recipe for future sprints—just like making the perfect pizza. Want more of something? That’s a topping you love. Want less? Maybe skip the extra pineapple next time. This is a playful way to review the sprint while still talking seriously about what’s working and what’s not. It’s a great way to get everyone talking, especially in teams that enjoy a visual or food-based theme. P.S. Don’t forget to use our Change Background feature to add a pizza image to your board—this will definitely match the theme and make your retro even more fun!

Start Doing 🍕
🌶️ Think of new things we should try next sprint. What fresh ingredients should we add to improve our process?
Stop Doing 🍕
🧄 What didn’t go well? Which habits, tools, or steps should we take off the pizza entirely?
Keep Doing 🍕
🧀 What’s already working great? Let’s make sure we keep our favorite ingredients on every slice.
More Of 🍕
🍅 What do we need extra of? Maybe it's collaboration, feedback, or clarity—pile it on!
Less Of 🍕
🍄 What should we cut back a little? It might be distractions, meetings, or confusion—lighten the load.
How to conduct this activity
Start with a quick warm-up: ask your team what drink they’d like after the sprint—something fun to break the ice. Then, move on to the pizza board. Each column is like a section of your pizza-making process. Team members add cards to each column based on their reflections from the sprint. For every card someone adds, you can imagine dragging a pizza topping onto the pizza in the center. Too much of one thing (like complaints or stress)? Your pizza might look a bit messy. That’s okay—it just means it’s time to cook up some improvements. Finish the session by turning your action items into the “final dish”—ready to go in the oven. It’s a great way to make your team’s ideas feel more real and memorable.
